From the first walk to the implemented target state — step by step.
Value Stream Design (Value Stream Mapping) is one of the most powerful Lean tools — and one of the most frequently misapplied. Here is the practical guide in seven steps that holds up in the majority of projects.

Select a product family
Not the entire value stream — a product family that represents a relevant share of revenue or volume. Rule of thumb: 70/30 — 30% of product families account for 70% of volume. Start there.
Selection criteria: customer relevance, complexity, shared process flow. A product-family matrix (product × process step) makes the choice objective.
Walk the current state — don't draw it
Walk the real process with pencil, stopwatch and a blank sheet — from goods-in to dispatch. For every process step, note: cycle time, changeover, availability, batch sizes, inventory, headcount.
Important: what actually happens? Not "what should happen". The gap is where the improvement potential lives.
Make waste visible
Mark the 7 (or 8) types of waste — overproduction, waiting, transport, over-processing, inventory, motion, defects, unused knowledge — directly on the current-state map. Ideally with coloured stickers on the wall map.
Same rule: no theoretical discussion — instead: where is waste visible?
Calculate the KPIs
From the current-state data, derive the key metrics: lead time (LT), value-added ratio (VAR = value-adding time / LT), inventory in days, takt time (available time / customer demand).
VAR is almost always below 5% in reality. That's normal — and the biggest opportunity at the same time.
Design the target state
Think backwards from the customer. What takt is needed? Which pacemaker process sets the rhythm? Which processes can be pulled into a flow, which need supermarket pull?
Three classic levers: production levelling, changeover-time reduction, pull connection between processes. The target state should be realistic to reach in 6–12 months — not the ideal state in 5 years.
Implementation plan with loops
Break the target state into 2–4 "loops" — bounded implementation areas. Each loop gets an owner, a roadmap, and a clear success criterion.
Sequence: pacemaker first, then loops upstream (against the material-flow direction). This stabilises the system before complexity is reduced.
Pilot, learn, scale
Pilot one loop, document lessons learned, then start the next. Sounds slow — but it isn't. Parallel implementation of all loops fails in 80% of cases due to resource conflicts and insufficient learning speed.
After the last loop: walk the value stream again. The new current state is the starting point for the next iteration. Value Stream Design is never "done" — it's a cyclical process.
Common pitfalls
- Too many data points: fewer is better, but measured rather than estimated.
- Only the material level: map the information flow too — that's often where more leverage sits than in material.
- Target state too ambitious: a pragmatic 12-month plan beats an unrealistic 5-year vision.
- No owner per loop: without clear ownership, every implementation fizzles out.
